Your first three steps
- Write this year’s goal for your business in one sentence, with a number and a deadline, and show it to two key people (30 min).
- For 7 days, put a tally mark next to every matter someone else could have handled if they had known how; note the topic.
- Write down the answers on your 5 most common topics in one place your team can open without you (about 90 min).
- Give a written procedure to someone who has never done it, and give no hints; fix the write-up where they got stuck (1 h).
- Write down up to what amount and in which matters your team decides on its own; review those decisions every week for 4 weeks, then every month (30 min + 15 min/week).
- After every important decision this month, write three sentences: what was decided, why and who is responsible (10 min per decision).
- Cancel one of your days and write down every matter that still came back to you (15 min).
- Gather your price list, procedures and most common answers in one place that your team’s AI assistant draws on (2–3 h).
- Have your team pick 3 repetitive tasks to do with AI and write down 5 rules for using AI (2 h of team time).
- Ask a friend to buy from you as a new client; note every point where it landed on your desk (30 min).
- Plan 5 working days with no contact with the business; when you’re back, write down what was waiting and why (1 h).
- Take the test again in 90 days and compare the areas (10 min).
